Should you market online coaching before you have client results?

No. Before you spend time and money on marketing, get your first online coaching clients from people who already know or trust you, coach them well, and record their results from day one. Marketing makes whatever you already have louder, so it works best once you can say who you help, what result they can expect, and show it honestly.

That does not mean waiting years. It means the first job is proof, and the second job is reach. Coaches who swap that order often end up with ads, posts and a website that bring a few interested people, then nothing to show them that makes the decision easy.

Why marketing comes after proof

Marketing works on what already exists: a clear offer, a type of person you get results for, and examples that make a stranger believe it can work for them.

Without that, every piece of marketing has to carry the whole decision on its own. You write "I help people get in shape" because you do not yet know who you help best. A potential client reads it, sees no results from anyone like them, and moves on. More posts or a bigger ad budget only repeat that message to more people. We wrote about this pattern in more detail in why more marketing won't fix your coaching business.

The US Small Business Administration makes the same point for any new business: it is crucial to understand your customers from the outset, before you commit money to reaching them. For a coach, your first clients are that research. They show you who signs up, who sticks with it and who gets a result.

If you are not sure whether your growth problem is proof or something else, the free CoachScan helps you find out. It is 8 questions, takes under 3 minutes, and was built by Advencio, Trainera's growth partner. There is no score. It shows which area of the path to new online clients needs attention first and what to do first, and if you are still building experience, it says so plainly instead of pointing you at marketing.

Which stage is your coaching business in?

Your stage decides what to work on next, and most coaches fit one of five.

Where you areWhat it usually meansWhat to do first
Still building experienceFew or no paying clients yet, in person or onlineGet paying clients and coach them to a result you can show. Hold off on marketing.
Proven in person, not online yetYou get results face to face but have no online clientsMove a few existing or past clients to an online or hybrid setup and see what changes.
First online clientsA handful of online clients, mostly from people who know youTrack their results closely and learn who you help best before you try to reach strangers.
Online brings clients regularlyNew people get in touch without you chasing every oneLook at where interested people drop off on the way to a conversation.
Online is a serious part and should grow a lotOnline coaching is a real share of your incomeCheck how much still depends on you personally before you add more potential clients.

This post is for the first three rows. If you are in the last two, the pillar guide on why your online coaching is not growing covers the other places growth stalls.

How to get your first online coaching clients without a marketing plan

Start with people who already trust you, because they need the least convincing and give you the fastest feedback.

  1. Current in-person clients. Some of them travel, move or want fewer sessions. Offer an online or hybrid option so they keep training with you between visits. The guide to hybrid personal training shows how to set that up.
  2. Past clients. People who stopped because of time, cost or a move are often open to a lighter online version.
  3. People who have asked you for advice. Friends, gym members and colleagues who keep asking "what should I do for my knees" or "how do I start lifting" are telling you what they need.
  4. Referrals from those groups. Ask each happy client if they know one person in a similar situation.

Keep the offer simple at this stage: who it is for, what is included, how long it runs, how check-ins work and what it costs. You can tighten it later with a properly structured online coaching offer. Charge for it. Free clients rarely behave like paying ones, so their results tell you less.

A message you can send to a past client, word for word or close to it:

"Hi [name], I'm starting to coach a small number of people online: a training plan built for you, a weekly check-in and messages with me during the week. You came to mind because of what we worked on last year. Would you like me to send you the details?"

And one for a current in-person client:

"You mentioned you'll be away more this spring. I can keep your program going online between our sessions, with a weekly check-in so we don't lose progress. Want me to set that up for next month?"

Track your clients' results from the first week

Results you did not record cannot become proof later, so start tracking before the first workout.

In practice, most coaches remember their best client stories and forget the details that make them believable: the starting point, how often the client trained, and what changed along the way. Write those down at the start, not after.

What to recordWhy it matters later
Starting point: goal, training history, injuries, current numbersA result only means something next to where the client started
Measurements, lifts or other markers that fit the goalShows change in the client's own terms, not just how they feel
Weekly check-in answers: energy, sleep, adherence, problemsShows what you actually did as a coach, week by week
Missed weeks and whyTells you which type of client struggles with your setup
The client's own words about what changedBecomes an honest testimonial, with their permission
Why they started, stayed or leftShows you what to say to the next person like them

A spreadsheet is enough at the start. If you would rather keep plans, check-ins, habits and progress in one place, Trainera's Free plan covers up to 3 clients with no card, which fits this stage.

Learn who you help best

After your first clients, look for the type of person who got the clearest result with the least friction, because that is who your offer should speak to.

Go through each client and ask yourself:

  • Who reached their goal, or clearly moved toward it?
  • Who checked in every week without being chased?
  • Whose problem did I enjoy solving and feel most qualified for?
  • Who would I happily take ten more of?
  • Who struggled, and was it the person, the timing or my setup?

The answers often surprise coaches. You might have started with "general fat loss" and found your best results were with busy parents returning after a long break, or with runners who wanted to get stronger without getting injured. That pattern is the start of a niche, and the guide on how to choose a niche as an online fitness coach takes it further.

Turn results into honest proof

Proof is a short, true story of a real client: where they started, what you did together and what changed, shared with their permission.

Ask at a natural high point, such as a finished block, a new personal best or a check-in where they mention feeling better. A simple request:

"You've come a long way since we started. Would you be OK with me sharing your story, without your full name if you prefer? I'd write it up and send it to you to approve first."

Keep it honest. The US Federal Trade Commission's guidance on endorsements and testimonials says an endorsement has to reflect the person's real experience, and that if one client's result is not what people generally achieve, the ad has to make clear what generally expected results are. If you coach outside the US, check your own country's advertising rules, but the habit is the same: real clients, real results, no cherry-picked extremes presented as normal.

Signs you are ready to start marketing online coaching

You are ready to grow when you can answer a stranger's three questions with evidence: who is this for, what will happen, and why you.

  • You have paying online clients, not only in-person ones or friends coaching for free.
  • You have recorded results for several of them, with a clear starting point.
  • You can name the type of person you help best in one sentence.
  • You have at least a few honest client stories you are allowed to share.
  • Your weekly coaching routine runs without you scrambling, so new clients will not lower quality for existing ones.
  • You know what happened with the people who asked about coaching recently: who signed up, who did not, and why.

If most of these are true, marketing has something to work with. If several are missing, it is usually faster to close those gaps first. The coaching business self-assessment walks through the honest questions to ask before you decide.

Common mistakes before the first clients

The most common mistake is building marketing assets before you have anything to put in them.

  • A polished website first. It looks like progress, but with no client stories and a vague offer it rarely brings conversations.
  • Paid ads to an untested offer. You pay to learn what a few direct conversations with past clients would have told you for free.
  • Coaching everyone. Saying yes to every goal makes it harder to spot who you help best.
  • Not writing anything down. Three months later, you have happy clients and no record of what changed.
  • Treating free clients as proof. They help you practise, but people who pay behave differently, and so do their results.

What to do in the next 30 days

Your next month is about getting a few paying online clients and recording everything, not about reach.

  1. List current, past and interested people who already know your coaching.
  2. Send the messages above to the ones who fit, personally, one at a time.
  3. Set up a simple sheet or app for starting points and weekly check-ins.
  4. Coach them closely and note who gets results with the least friction.
  5. At the end of the month, write down who you help best and ask for your first story.

Then check whether you are ready to grow, or whether the gap is somewhere else.

Frequently Asked Questions

How do I get my first online coaching clients?

Start with people who already trust you: current in-person clients who travel or want fewer sessions, past clients, and people who keep asking you for advice. Offer a simple paid online or hybrid option, message them personally, and ask happy clients for one referral each.

Should I start marketing my online coaching before I have testimonials?

Usually not. Without client results you cannot show a stranger who you help and what happens, so marketing has little to work with. Get a few paying online clients first, record their starting point and progress, and ask for permission to share their story.

How many clients do I need before marketing online coaching?

There is no fixed number. You are ready when you have paying online clients with recorded results, can name the type of person you help best in one sentence, and have a few honest client stories you are allowed to share.

Can I use in-person client results to promote online coaching?

Yes, if they are real, shared with the client's permission and presented honestly. Say they were in-person results, and move some of those clients to an online or hybrid setup so you also have online proof.

How do I know if my coaching business is ready to grow online?

Check whether you can answer who your coaching is for, what result to expect and why you, with evidence. The free CoachScan by Advencio takes under 3 minutes and tells you plainly if you are still building experience or which area needs attention first.
